Your AI-readiness checklist
1) Define “AI-critical” metrics and their formulas (Not just KPIs)
Shift from inspirational KPIs to 3–5 AI-critical metrics with explicit formulas and allowed sources. Typical candidates: ARR, CAC payback, gross margin, runway, NRR.
For each, capture: definition, formula, system of record, owner, refresh cadence, and acceptable variance threshold. This reduces ambiguity in prompts and prevents LLMs from reconciling conflicting truths. 2) Lock dimensions and hierarchies (AI breaks when the map changes)
Shift from “minimum granularity” to dimension stability and hierarchy governance. Finalize your COA mapping and rollups; standardize department, location, product, and customer hierarchies; define how changes get proposed and approved; and version rules so old reports remain reproducible.

3) Data lineage + citations (Make AI explainable)
Define lineage as source → transformation → model → output.
For every AI workflow, require backreferences to source tables, transformation notes (currency conversion, allocations, FX rates, time alignment), last-refreshed metadata, and a reproducibility path. This makes LLM outputs defensible and speeds audits.
4) Implement AI-safe access controls (RBAC + audit + retention)
AI increases the access surface area. Enforce role-based access by domain (GL, payroll, pipeline), log data refreshes, model changes, and AI-generated outputs or edits, set retention policies for AI artifacts and source snapshots, and separate sandbox versus production prompts/workflows to prevent leakage.

5) Build “human-in-the-loop” review into AI workflows
Make explicit review gates a first-class requirement. Define approval steps for AI narratives, reviewer roles (finance owner, business partner, controller), standardized confidence checks (materiality, tie-outs, driver plausibility), and a feedback loop (thumbs up/down, annotations) that trains future outputs.
6) AI variance analysis readiness (The simplest high-ROI workflow)
Treat variance as your first AI-assisted workflow. Set materiality thresholds, ensure comparable periods and versions (actual vs. budget/forecast) are consistent, identify expected drivers (headcount, price, volume, usage), and confirm you can slice by dimension without breaking totals. With this in place, AI can draft variance scans, attribute drivers, and flag anomalies rapidly.

8) Monitoring + quality gates (So AI doesn’t drift)
AI systems degrade when data or definitions change silently. Set up refresh monitoring and alerts, anomaly detection thresholds, “definition drift” checks for COA and master data, and a monthly audit routine that reviews exceptions and closes the loop with owners.
